Project Overview
The Context
Vivaresult is a variable compensation platform designed to help companies manage performance goals, bonuses, and incentive programs in a clear and structured way. The product aims to make compensation management more transparent and accessible for both managers and employees, simplifying the process of tracking goals, rewards, and performance outcomes.
I joined the project as the solo UX/UI designer, working closely with the innovation team to design an experience that would make complex compensation structures easier to understand and manage.
The Challenge
The product was designed as an extension of VivaIntra, the company’s corporate social network platform. The initiative had already been approved for development alongside key enterprise clients, meaning the team needed to move forward with product design while validating the experience in parallel.
However, due to the early stage of the initiative, there were no external companies available for broader market benchmarking. As a result, the product direction relied heavily on user interviews and usability testing to validate decisions and shape the experience.
Key challenges included:
Designing a variable compensation system capable of managing goals, campaigns, bonuses, and rewards
Creating a transparent experience for employees to track their performance and incentives
Providing managers with clear control over goals, campaigns, and reward structures
Building a reliable product without broad market validation, relying primarily on research insights and iterative usability testing

Steps
Stakeholder Alignment
I worked closely with the innovation team and product stakeholders to understand the business goals behind the platform and the requirements for variable compensation management. These discussions helped clarify how goals, campaigns, and reward structures should function within the system while ensuring alignment with the existing Vivaintrar ecosystem.
User Research
To better understand the needs of both managers and employees, I conducted qualitative and quantitative research with collaborators and managers from some of the company’s key clients. Interviews helped uncover how organizations currently manage goals, incentives, and reward programs, as well as the main friction points in tracking performance and understanding compensation structures.
Throughout the design process, usability testing sessions were also conducted to validate interaction flows and refine the platform’s information architecture. These tests combined qualitative feedback with quantitative observations, helping identify usability issues and improve task clarity. The goal was to ensure the product remained intuitive for employees tracking their progress while enabling managers to efficiently manage goals, campaigns, and incentive programs.

Design & Validation
During this phase, the product experience was designed end-to-end, evolving from early wireframes to high-fidelity interface designs. Interaction flows and visual structures were refined to ensure clarity, consistency, and ease of navigation across the platform.
Throughout the process, the designs were continuously reviewed with product stakeholders and members of the innovation team. These validation sessions helped align the solution with business requirements while refining usability details and improving the overall product experience.

Outcomes
The final product experience focuses on enabling companies to manage performance-based incentive programs through a clear and structured digital platform. The solution allows managers to configure goals, track performance, and manage reward campaigns while giving employees full visibility into their progress and incentives.
Goals & Incentive Campaigns
The platform enables managers to define performance goals and structure incentive campaigns aligned with company objectives. Campaigns can be configured using different performance models — such as goal-based or competitive formats — allowing organizations to design flexible incentive programs tailored to their strategy. Managers can also define rules, reward structures, and participation criteria within each campaign.

Performance Tracking Dashboard
The platform provides clear performance dashboards that allow employees and managers to track progress toward goals and incentive campaigns. Visual indicators help users quickly understand their results, progress, and ranking, increasing transparency and engagement across teams.

Incentive Visibility
Employees can easily understand how their performance connects to incentives and rewards. The platform makes incentive structures transparent, helping users stay motivated and aligned with company objectives.

Results
The final design solution was approved by key client stakeholders, confirming that the platform addressed the operational needs of companies managing incentive and performance programs.
MVP launched in partnership with Viva Intra’s main client
100% user adoption among key client employees.
Replaced spreadsheet-based processes previously used to manage incentive programs
Introduced a transparent and easy-to-use system for managing goals, incentives, and performance tracking
Final Thoughts
This project was a valuable experience in working closely with both internal stakeholders and client teams throughout the product development process. I was directly involved in presenting concepts, facilitating discussions, and conducting interviews and usability tests, which helped ensure that the solution addressed real operational needs.
Beyond the design work itself, the project significantly strengthened my ability to collaborate with stakeholders, communicate design decisions, and navigate feedback from different perspectives. It was an important opportunity to grow in managing alignment between business goals, user needs, and product strategy.
