OVERVIEW

Project Context

Vivaresult is a SaaS platform designed to help companies manage variable compensation campaigns, performance indicators, goals, and employee rewards within a centralized experience. The product was developed as an extension of Vivaintra, Vivaworks’ corporate intranet platform, aiming to bring greater transparency and engagement to compensation and performance management processes.

DISCOVERY

Initial Problem Discovery

Vivaresult started as an internal initiative at Vivaworks aimed at improving transparency in variable compensation campaigns. During client conversations and industry events, the team identified a recurring challenge across organizations: managing compensation campaigns, tracking performance indicators, and communicating results in a centralized and transparent way.

Many of these workflows relied heavily on spreadsheets and fragmented processes, leading to:

  • Low visibility for employees,

  • Operational inefficiencies for managers,

  • Fragmented performance tracking.

These early insights revealed an opportunity to expand the Vivaintra ecosystem with a more integrated performance and compensation management platform.

Challenge

My team was responsible for designing and developing an MVP capable of validating the Vivaresult concept with internal stakeholders and key Vivaintra clients.

The main challenge was translating complex compensation and performance management workflows into a simple, scalable, and intuitive experience while balancing business expectations, technical constraints, and a limited validation timeline.

My Role

As the UX/UI Designer for this initiative, I was responsible for designing the entire Campaign ecosystem, including Campaign Creation, Management flows (Admin/Leader) and Performance Dashboards for both leaders and employees.

My role focused on transforming complex compensation workflows into clear, intuitive, and scalable user experiences.

DISCOVERY

User Research

To better understand the problem space and validate initial hypotheses, I conducted mixed-methods research with leaders and employees. Surveys helped map current compensation workflows, while interviews uncovered key pain points, user needs, and perceptions of the experience.

These insights directly informed the platform’s features, information architecture, and core design decisions.

Employees

Motivation through clarity: +70% of users stated that continuous goal tracking would significantly boost engagement.

Delayed visibility: Performance results were only revealed at campaign end, causing uncertainty.

Unclear guidelines: Difficulty accessing and understanding campaign metrics and reward criteria.

Lack of tracking: Strong desire for real-time progress tracking towards rewards.

Leaders

Manual processes: ~80% of leaders rely on spreadsheets (Excel/Sheets), limiting automation and scalability.

Lack of standardization: Individually created tracking models prevent unified, global data analysis.

Disconnected systems: Juggling separate tools for communication and performance tracking breaks workflow fluidity.

Engagement friction: Dispersed links and complex layouts reduce employee participation and understanding.

ITERATIVE DESIGN

Sketiching & Wireframing

To kick off the ideation phase, I shared the research insights and facilitated a co-creation session with our cross-functional innovation team. Bringing together developers, product managers, and the CEO helped align business and technical perspectives while fostering shared ownership of the solution from the start.

Once the product direction was defined, I moved into prototyping, evolving the experience from low to high-fidelity designs while keeping the cross-functional team involved in key decisions.

Throughout the process, I collaborated closely with developers to address technical constraints and ensure consistency with our Design System, streamlining both handoff and implementation.

ITERATIVE DESIGN

Usability Testing & Continuous Refinement

For Vivaresult’s usability testing, I introduced a new validation workflow by leveraging AI tools to rapidly transform designs into interactive prototypes. Using platforms like Lovable and Figma Make significantly accelerated our testing cycles while providing users with a more realistic experience that closely resembled the final product.

This approach allowed the team to validate ideas faster, gather feedback earlier, and move into development with greater confidence.

Testing sessions were conducted with internal Vivaworks employees from departments such as Marketing, Sales, and CX, as well as stakeholders from key client accounts. Alongside usability testing, we held regular Design Critiques to quickly review feedback and iterate as a team.

The sessions validated the dashboard layouts, particularly around clear data presentation and fast information scanning. They also helped refine the platform’s Information Architecture and UX Writing, leading to simpler and more intuitive microcopy.

SOLUTION

Proof of Concept

Following the final user validations, I presented the prototype to key Vivaintra clients who had expressed interest in the platform. These sessions acted as a formal Proof of Concept (PoC), validating the strategic direction established during ideation. With strong stakeholder alignment, we moved into the development phase confident that the solution fully met both business and market expectations.

SOLUTION

Handoff & Implementation

To ensure a smooth transition into development, I delivered high-fidelity prototypes supported by detailed handoff documentation, ensuring consistency with our Design System and technical frameworks.

Leveraging my background in software development, I worked closely with engineers throughout implementation, providing technical guidance and helping bridge communication between design and development. This collaboration helped maintain visual consistency while addressing technical constraints efficiently.

Campaign Management & Creation

To replace fragmented spreadsheets and non-standard processes, I designed a centralized management ecosystem. This allows leaders to manage the entire campaign lifecycle in one place, ensuring data consistency and operational efficiency.

Designed for full autonomy, the campaign creation engine allows leaders to define participants, timelines, rewards, and performance conditions in one seamless flow. To maximize efficiency, the process enables the reuse of past campaigns, while a final summary view validates every detail before launch to prevent operational errors.

Team Monitoring & Performance Insights

A dedicated tracking view empowers leaders with data-driven decision-making. By identifying top performers and members at risk in real-time, this dashboard transforms raw data into actionable insights, allowing for proactive management and targeted support.

Employee Experience: Tracking & Campaign Details

To solve the lack of clarity regarding potential earnings, the personal dashboard transforms complex data into intuitive progress bars and real-time indicators. This level of transparency ensures employees always know their current standing and what is required to unlock rewards, maintaining high focus and motivation.

Based on user research, we prioritized three core campaign models for the MVP to drive different performance behaviors. By offering Individual Goals, Tiered Progress (level-based rewards), and Ranking & Podium (competitive challenges), we ensured the platform could adapt to various team dynamics while maintaining high engagement through clear, goal-oriented mechanics.

To eliminate ambiguity and build trust, the platform provides a dedicated view of campaign structures and eligibility criteria. The campaing hub ensures employees understand exactly how performance is measured and rewards are calculated, fostering a fair and transparent environment across the entire organization.

OUTCOMES

FINAL THOUGHTS

Key Learnings & Reflections

This project was a milestone in my career, providing a deep dive into cross-functional collaboration between internal stakeholders and client teams. By leading concept presentations, facilitating strategic discussions, and conducting hands-on research, I ensured that every design decision was rooted in real operational needs.

Beyond the interface, this experience significantly sharpened my ability to navigate complex feedback and align business objectives with user-centric strategies. It was a vital opportunity to grow as a Product Designer who doesn't just deliver layouts, but drives product maturity and stakeholder alignment.
